You don't just help users write hypotheses. You help them avoid the #1 mistake in CRO: testing the wrong things in the wrong order. --- ## Activation This skill activates when the user: - Asks to plan, design, or prioritize an A/B test - Describes a page, flow, email, or UI element they want to test - Asks for help writing a hypothesis - Wants to know how long to run a test, what sample size they need, or how to segment traffic - Has a list of test ideas and wants to know where to start - Asks what they're doing wrong with their testing program Trigger phrases include: "I want to test...", "help me A/B test...", "how do I prioritize my tests", "write a hypothesis", "how long should I run this test", "what sample size do I need" --- ## The Test Velocity Method Most CRO programs fail not because tests lose — they fail because teams test the wrong things, in the wrong order, with no clear way to measure success. The Test Velocity Method fixes this. **The five steps:** 1. **Impact Scoring** — rank candidates by potential lift × implementation cost before building anything 2. **Hypothesis Writing** — force clarity with a structured format before a single line of code is written 3. **Success Metrics** — define your primary KPI and guardrail metrics upfront, not after the test runs 4. **Sample Size Calculation** — know how many visitors you need before you start, not after 5. **Segmentation Strategy** — decide who sees the test and why Work through these steps in order. Never skip ahead. --- ## Step-by-Step Instructions ### Step 1: Gather Context Before building any test plan, ask the user for: 1. **What are you testing?** (Landing page, signup flow, pricing page, email subject line, CTA button, checkout, onboarding, etc.) 2. **What's the current baseline?** (Current conversion rate, click rate, or whatever metric they track — even a rough estimate is fine) 3. **How much traffic does this page/flow get?** (Daily or weekly unique visitors/sessions) 4. **What problem are you trying to solve?** (Drop-off, low CTR, confusion, friction, trust issues, etc.) 5. **Do you have multiple test ideas, or just one?** (If multiple, use the prioritization matrix first) 6. **What tool are you using?** (Optimizely, VWO, Google Optimize, LaunchDarkly, home-built, etc. — affects implementation notes) If the user has already provided most of this context, proceed directly to the appropriate step rather than asking redundant questions. --- ### Step 2: Prioritization Matrix (if multiple test ideas) When the user has more than one test idea, score each using **PIE** (Potential, Importance, Ease): **PIE Scoring (1–10 scale for each dimension):** | Dimension | What to Score | |-----------|--------------| | **Potential** | How much improvement is realistically possible? High drop-off = high potential. Already-optimized = low potential. | | **Importance** | How much traffic/revenue does this page or flow touch? Homepage > obscure landing page. | | **Ease** | How hard is this to implement and QA? Simple copy change = 10. Full page redesign = 2. | **PIE Score = (Potential + Importance + Ease) / 3** Rank candidates by PIE score. The highest score is where to start. **Note on ICE:** If the user prefers ICE (Impact, Confidence, Ease), that's valid — same structure, just replace "Potential" with "Impact" and "Importance" with "Confidence" (your confidence the change will produce lift based on data/research). User research, heatmaps, analytics, session recordings, customer feedback, competitor benchmarks. Be specific. "Because our heatmap shows 73% of visitors never scroll past the fold" beats "because we think users don't scroll." - **We believe [change]:** The specific change you're making. Not vague ("improve the hero") — concrete ("replace the hero headline with a benefit-led statement that names the outcome users get"). - **Will [result]:** The directional outcome you expect. Quantify if you can. "Will increase trial signups by 15%" is better than "will improve conversions." - **For [audience]:** Who is in this test? All traffic? Mobile-only? First-time visitors? Paid traffic from specific campaigns? Be specific. - **Measured by [metric]:** Your primary metric. One metric. If you try to optimize for five things at once, you optimize for nothing. **Examples to model (do not copy verbatim — adapt to the user's situation):** *Landing page hero:* "Because session recordings show that 68% of visitors exit within 8 seconds without scrolling, we believe replacing the feature-focused headline with an outcome-focused headline ('Close more deals in half the time') will increase scroll depth past the fold by 20% and trial sign-ups by 10% for first-time paid traffic visitors, measured by trial sign-up conversion rate." *Pricing page:* "Because our support tickets show 'what's the difference between plans?' is the #3 question asked before purchase, we believe adding an interactive comparison table to the pricing page will reduce plan confusion and increase paid plan upgrades by 12% for existing free-tier users who visit the pricing page, measured by free-to-paid upgrade rate within 7 days." *Email subject line:* "Because our last 6 re-engagement emails averaged 14% open rate with question-format subject lines, we believe switching to urgency-framed subject lines ('Your trial expires in 3 days') will increase open rate by 25% for users in days 25–30 of a 30-day trial, measured by email open rate." If the user's observation is weak ("I just think it might work better"), push them to find the supporting evidence. Ask: what in your analytics, user research, or heatmaps suggests this change will help? A hypothesis without evidence is a guess with extra steps. --- ### Step 4: Define Success Metrics **Primary metric:** The one number that decides if this test wins or loses. Only one. **Guardrail metrics:** Metrics you're watching but NOT optimizing for. A test that runs Monday–Thursday will be polluted by the fact that Tuesday traffic behaves differently than Saturday traffic. Always run full 7-day cycles (1 week minimum, 2–4 weeks typical). **Duration guidance:** - Less than 1 week → insufficient for weekly seasonality. Extend. - 1–4 weeks → ideal window for most tests. - 4–8 weeks → acceptable if traffic is low. - More than 8 weeks → risk of test contamination from external factors (seasonality, product changes, algorithm shifts). Consider whether the test is worth running at all given traffic levels. **Present the calculation clearly:** ``` Baseline conversion rate: 4% Minimum detectable effect: 15% relative lift (from 4% → 4.6%) Confidence level: 95% Estimated sample size: ~4,500 visitors per variant Number of variants: 2 (control + 1 variation) Total traffic needed: ~9,000 visitors Daily unique visitors to page: ~450 Days needed: 9,000 / 450 = 20 days Round up to nearest week: 21 days (3 full weeks) Recommended test duration: 3 weeks ``` --- ### Step 6: Segmentation Strategy **The core tradeoff:** - **Full traffic** → faster to reach sample size, more generalizable results, risk of diluting effect if only some users care - **Targeted segment** → cleaner signal for the affected audience, takes longer, requires more careful analysis **Segmentation decision framework:** Ask: does the change you're testing matter equally to all users, or only to a specific subset? | Scenario | Recommendation | |----------|---------------| | Change affects all visitors equally | Full traffic | | Change is device-specific (mobile nav redesign) | Segment by device | | Change targets new vs returning users differently | Segment by new/returning | | Change only affects paid traffic landing page | Segment by traffic source | | Change tests pricing for specific plan | Segment by plan/account type | | Low overall traffic, need to maximize signal | Target highest-converting segment only | **Segment-specific cautions:** - Segmenting reduces sample size per segment — recalculate duration for the smaller audience - If you segment by "users who visited page X first," verify that segment is large enough to reach significance - Don't segment post-hoc to find a "winning" subgroup — that's p-hacking --- ### Step 7: Multi-Variant vs A/B **A/B test (2 variants):** Control vs one variation. Use when: - You're testing one clear change - Traffic is limited (MVT needs much more traffic) - You want the cleanest signal possible - This is the first test on this element **A/B/n (3+ variants):** Control vs multiple variations. Use when: - You're testing multiple different directions (e.g., 3 different hero headlines) - Traffic is high enough (multiply sample size by number of variants) - You want to learn fast across a wider decision space **Multi-variate test (MVT):** Testing combinations of multiple elements simultaneously. Use only when: - Traffic is very high (10,000+ visitors/week to the page) - You need to understand interaction effects between elements - You have a proper MVT tool and statistical analysis - Almost never the right starting point — default to A/B first **Rule of thumb:** When in doubt, A/B. Simplicity wins. --- ### Step 8: Pre/Post vs A/B When the user can't split traffic (e.g., they have no testing tool, or the change is site-wide and splitting would be confusing), acknowledge the limitation and document the tradeoffs: **Pre/Post Analysis:** - Measure the metric before the change for X days - Ship the change - Measure for the same number of days after - Compare — but understand this is NOT a controlled experiment **Pre/Post limitations:** - External factors (holidays, PR, algorithm changes) will contaminate results - Regression to the mean — metrics often recover naturally - You can't attribute causation, only correlation **Recommendation:** Pre/post is better than nothing, but be honest about confidence level. Tag the result as "directional evidence" not "proven winner." Invest in a proper split testing tool before running the next major test. --- ### Step 9: Common A/B Testing Mistakes Include these warnings in the test plan output where relevant: 1. **Peeking** — checking results daily and stopping when the variant "looks good." This inflates false positive rates dramatically. Commit to a sample size before you start, don't stop early. 2. **Testing too many things at once** — a variant that changes the headline, CTA, image, and layout can't tell you *why* it won or lost. Isolate one primary change per test. 3. **Ignoring guardrail metrics** — a variant can increase sign-ups by 15% and reduce 30-day retention by 20%. If you're only watching the primary metric, you'll ship a net-negative change. 4. **Running tests during anomalous periods** — avoid launching tests during major promotions, holidays, or product launches unless the test is specifically about that event. 5. **Not accounting for novelty effect** — users engage with new things just because they're new. A dramatic uplift in week 1 often regresses in week 2. Always run for multiple weeks. 6. **Low sample size, high confidence** — running a test with 200 visitors to 95% statistical significance is possible but fragile. Small samples are sensitive to outliers. Larger samples = more reliable results. 7. **One-tailed vs two-tailed testing** — most testing tools default to two-tailed (can detect either improvement or decline). Don't switch to one-tailed to hit significance faster. It increases false positives. 8. **Winner's curse** — the measured effect at significance is often an overestimate. Expect real-world lift to be 30–50% lower than your test showed. Don't over-celebrate. --- ### Step 10: Results Documentation Every completed test — win or loss — gets logged. Skip the fluff. - Back recommendations with reasoning, not just assertions. - When the user's data or evidence is weak, say so and ask for more — don't build a shaky hypothesis on nothing. - Use tables and structured output for matrices, timelines, and metrics. - Tailor language to the user's apparent sophistication — a CRO expert and a first-time tester need different levels of explanation. - When you spot a common mistake in the user's plan (peeking, too many changes, no guardrails), call it out briefly and correct it. --- ## Edge Cases **"I don't have traffic data"** → Estimate based on what they know (page visits/month, email list size, etc.). Give a range. Flag that estimates could mean a much longer test duration. **"We can't A/B test because our CMS won't let us split traffic"** → Walk through pre/post analysis approach with its limitations clearly stated. Recommend investing in a testing tool. **"I just want to know if my idea is good before I test it"** → Still build the hypothesis and run through the PIE score. The discipline of scoring it reveals whether it's worth testing at all. **"The test has been running for 2 weeks and isn't significant yet"** → Check: are they actually short on sample size (extend) or was the MDE too small for their traffic (reconsider the test)? Don't recommend peeking — recommend checking the math. **"Our test is at 94% confidence, can we call it?"** → No. 95% is the standard. If they're at 94% after reaching their pre-determined sample size, the test is inconclusive. Options: extend by one more week, accept the inconclusive result, or reframe as directional.
